Imagine a scale. At the bottom, your data travels on third-party infrastructure, encrypted with keys that — in theory — only you control. One step above, you truly hold those keys yourself. Higher up, the software processing your data is open, auditable, and modifiable. At the top, the entire platform runs within your perimeter, on hardware you can physically touch.
There is no single model of sovereignty. There are levels. And each level comes with a cost, an advantage, and a promise.
In this workshop, we take a journey through this scale — practical, without dogma. We start with hyperscalers — Google Cloud, Microsoft — and examine what it really means to rely on them while holding the encryption keys: what is protected, what is not, and when it is enough. Then we move up: Customer-Managed Keys, BYOK (Bring Your Own Key), all the way to models where the key never leaves your system.
We then reach hybrid AI platforms, built for example on enterprise Kubernetes stacks, where data never leaves your datacenter but cloud power remains accessible. And finally, we reach the top: fully open-source models deployed in completely controlled environments, where every line of code is inspectable and no vendor can change the rules mid-game.
The question is not “which level is best.” The question is: which level is right for you, today, given your regulatory constraints, your industry, and your risk appetite?
A healthcare organization handling patient data does not have the same needs as a fintech startup in a testing phase. A European public administration under the post-AI Act framework does not think like an e-commerce optimizing product recommendations. Sovereignty is not one-size-fits-all. And that is exactly why we have chosen to build a proposal that spans the entire scale: because we believe our job is not to sell a technology, but to help you understand how much freedom you need — and then give it to you. With hyperscalers when enough, with open source when full control is required. We are not here to tell you that the cloud is the enemy. We are here to tell you that the choice must be yours. Informed. Conscious. Reversible. Because true data sovereignty does not start from the server where the model runs. It starts the moment you realize you have the ability to choose.
